# Citrusworks
> Citrusworks is an AI consulting studio. We build corporate brains and AI operating systems: AI agents, SaaS products, automations and custom models, live in production and measured in dollars and hours.
Citrusworks is an AI consulting studio founded in 2010 in Arlington, Virginia, USA. It builds two things for companies:
a corporate brain (one structured memory of what the company knows, readable by people and AI agents) and an
AI operating system (skills, agents, scheduled loops and evals that turn that knowledge into finished work).

## How an engagement works
1. A free 30-minute call about one process that costs hours or money.
2. A diagnostic, about 2 weeks, fixed price: a ranked list of what to automate with a number on each line.
3. A first agent live in production on the client's data, 4 to 6 weeks, fixed price, shipped with evals.
4. Scale what works, train the client's team, and hand over the code, prompts and runbook.
## Results
- A sales-led merchant onboarding flow rebuilt as AI self-service: about 30% more signed merchants reach a live listing, onboarding steps cut by a third, sign-up time nearly halved.
- Back-office review moved to a multi-agent system: about a third of the manual review time.
- Image classification latency reduced by about 75%.
- RealAtom, a commercial real estate debt marketplace: $14B+ in loans processed.

What we build
Two builds. One system.
The brain is what your company knows. The operating system is what it does with it. Either one alone is a demo.
The brain
Everything your company knows, in one place agents can read.
You already know how to win. That knowledge sits in decks, tickets, chat threads and three people's heads. We pull it into one structured memory that your people and your agents both work from.
Memory. Decisions, with the reason attached.
Playbooks. How your best operators do the work, written down.
Metrics. One definition for every number, so two teams stop reporting two answers.
Voice. What customers said, verbatim and searchable.
The operating system
Agents that finish the work, on a schedule, with a judge at the gate.
A brain that only answers questions is a wiki. The OS does the work: your team runs skills by name, agents close tasks end to end, and loops run every morning and stop themselves when the output is wrong.
Skills. Repeatable work, one command each.
Agents. A narrow job, a named owner, real tools.
Loops. Daily and weekly runs with stop rules. Nothing ships silently broken.
Evals. A judge scores every output before a customer sees it.
Services
Six ways in. Pick the one that hurts most.
AI agents
Multi-agent systems for the work that eats your team: intake, document review, compliance checks, content, reporting. A human reviews where the stakes justify it, and nowhere else.
You get agents in production, an eval suite, and a runbook your team owns.
SaaS products
Strategy, architecture and build for AI-native SaaS, from first sketch to paying customers. We have taken products from seed funding to billions in transaction volume.
You get a shipped v1, instrumented from day one.
Automations
The handoffs, re-keying and status chasing between your systems, removed. Event-driven, observable, and boring in the best way.
You get hours back every week, with a number on it.
Digital transformation
Replace a manual, people-heavy motion with a self-service one. We have done it for sales, onboarding and back-office review inside regulated, high-trust businesses.
You get a roadmap tied to dollars, then the first slice live.
Custom models
Classifiers and fine-tuned models for the cases where a general model is too slow, too costly or too loose. One recent build: a 1.9B-parameter model fine-tuned on 150,000 examples across 176 categories, after a smaller one kept hallucinating.
You get a model you own, with the eval set that proves it.
Team training
Hands-on training for executives, operators and small teams. Nobody watches slides. Everyone builds something they will use on Monday.
You get a team that ships with agents, and the kit to keep going.
Industries
Five industries we know from the inside.
Financial ServicesLending marketplaces and credit decision engines, with automated judgment on the standard cases and human review on the exceptions.
Real Estate, Residential and CommercialCommercial debt marketplaces, institutional single-family rental platforms and short-term rental operations.
HealthTechIntake, document review and compliance checks for regulated, high-trust workflows, with a person signing off where it matters.
eCommerceMerchant onboarding, listing content, image classification and storefronts for marketplaces and small merchants.
Media and AdvertisingAudience intelligence and ad tech, including a machine learning audience platform that reached $1M in monthly recurring revenue.
Technology
The stack, picked for the problem.
We are not tied to a vendor. The right model is the cheapest one that passes your evals, and the right framework is the one your team can run after we leave.
Agent frameworksOrchestration for single agents and multi-agent crews.

Work
What changed after we built it.
Three builds running in production at a global two-sided marketplace. The client is confidential. The numbers are not.
Sales-led to self-service~30%more signed merchants reach a live listing
Before
Every new merchant went through a sales rep to get listed.
Built
Self-service sign-up where AI writes the listing and compliance is checked before the contract.
After
Onboarding steps cut by a third. Sign-up time nearly halved. No rep in the loop.
Back-office review⅓of the manual review time, on every submission
Before
People checked each submission by hand: documents, licences, fraud, pricing.
Built
A multi-agent system that collects, extracts, validates and flags.
After
Reviewers only see the cases where a mistake is expensive.
Content and classification~75%lower image classification latency
Before
Listing copy written by hand. Image checks too slow for a live flow.
Built
Content agents fed by a playbook library, plus a rebuilt classifier.
After
A model judge scores every piece, and the score decides what publishes.

Process
Four steps. You can stop after any of them.
Each step has a fixed price, agreed before it starts. There are no retainers and no hourly billing.
A 30-minute call
You bring one process that hurts. We ask what it costs today, in hours and in dollars.
30 minutes · free
Diagnostic
We sit with the people who do the work and map where the time goes. You get a ranked list of what to automate, with a number on each line.
About 2 weeks · fixed price
First slice live
One agent, end to end, on your real data and infrastructure. It ships with evals, so you can see how often it is right.
4 to 6 weeks · fixed price
Scale and hand over
We widen what works, train your team to run it, and leave you the code, the prompts and the runbook.
Scoped from results
Fit
Who this is for, and who it is not.
Good fit
You can name a process that costs real hours or real money every week.
Someone on your side owns it and has the authority to change it.
You want it running in production, with a number attached.
You will give us access to the data and to the people doing the work today.
Not a fit
You want an AI strategy deck and no build.
Nobody owns the process, so nobody can approve a change to it.
You need hourly staff augmentation for an existing roadmap.
You want a chatbot on the website because a competitor has one.
Training
Teach the team to run it without us.
Private training for your team
Hands-on sessions built around something your people ship by the end. Open courses run through Masha Sharma Academy, a Citrusworks client.
What is a corporate brain?
A corporate brain is one structured memory of what your company knows: its decisions and the reasons behind them, its playbooks, its metric definitions and what customers said. It is written so that both people and AI agents can read it.
### What is an AI operating system?
An AI operating system is the layer that turns that knowledge into finished work. It is made of skills your team runs by name, agents that complete tasks end to end, scheduled loops with stop rules, and evals that score every output before it ships.
### What does it cost?
The first call is free. The diagnostic and the first build are each a fixed price, quoted before the step starts, so you know the number before you commit. If a step does not earn the next one, you stop.
### How long until something is live?
About two weeks for the diagnostic, then four to six weeks to a first agent running in production on your data.
### Where does our data go?
It stays in your systems. We work inside your environment and your accounts, under your NDA, and your data is not used to train anyone's models.
### Who owns what you build?
You do. The code, the prompts, the fine-tuned models, the eval sets and the runbook are yours, and your team is trained to run them.
### What do you need from us?
One owner with the authority to change the process, access to the data it runs on, and time with the people who do the work today.
### Will this replace our people?
It takes the repetitive part of the job. People keep the cases where a mistake is expensive, and those are the cases they were hired for.
### What if AI is the wrong answer?
Then we say so on the first call or in the diagnostic. Some problems need a simpler process or a plain script, and that is cheaper for everyone.
### How do we know it works?
Every agent ships with an eval suite. You see the score before anything reaches a customer, and you keep seeing it after we leave.
